I think the 'one-stop-shop' idea in manufacturing is overrated. Actually, I think it's often a trap.
Look, I get the appeal. You've got a project—maybe a mix of CNC-machined aluminum brackets, some laser-cut steel plates, and a few 3D-printed resin prototypes for testing. The natural instinct is to find one vendor who says 'we do it all.' That's what I wanted too. For years.
But after managing our procurement budget (about $180,000 in cumulative spending across six years, give or take) and negotiating with maybe 20+ vendors, I've landed on a different conclusion: you're almost always better off matching each process to a specialist, even if it means managing multiple suppliers.
Why? Because 'we do everything' almost never means 'we do everything well.' And when you're paying for precision parts—whether it's a tight-tolerance CNC job or a fiber laser cut that needs clean edges—'good enough' isn't.
The first problem: hidden costs in the 'convenience' premium
I don't have hard data on industry-wide pricing structures for multi-process vendors, but based on our experience, my sense is you're paying a 15-25% premium for that single-vendor convenience. Here's what I found.
In Q2 2023, I compared costs across three vendors for a typical quarterly order: 200 CNC-machined parts, 500 laser-cut brackets, and 50 3D-printed prototypes. Vendor A was a 'full-service' shop. Vendors B and C were specialists (one for CNC/laser, one for 3D printing).
Vendor A quoted $4,200 for the whole package. Vendor B quoted $2,800 for the machined and laser parts. Vendor C quoted $900 for the prints. Total: $3,700. That's $500 less—about 12%—for the same parts from two specialists versus one generalist.
But here's the part that almost got me: Vendor A's quote included 'free setup' on the 3D prints. Sounds great, right? Only I'd learned the hard way that 'free setup' often means the files aren't properly optimized for their equipment, and you end up with failed prints or subpar surface finish. The specialist charged $150 for file prep—but their parts were ready on the first try. The generalist's 'free' setup led to a reprint that cost us $350 in materials and lost time. Net loss: $200, plus two weeks of delay.
That 'free setup' offer ended up costing us more in the long run. It's a pattern I've seen repeat.
The second problem: quality inconsistency across processes
I wish I had tracked defect rates more carefully from the start. What I can say anecdotally is that over our last 50+ orders with multi-process vendors, the quality issues cluster in the processes that aren't the vendor's core competency.
A vendor with excellent CNC machining might have so-so laser cutting. A shop with state-of-the-art fiber laser equipment might have outdated 3D printing. The generalist tries to be everything to everyone, and what suffers is the second-tier processes.
I remember one order specifically. The CNC parts were beautiful—within 0.005-inch tolerance, clean surface finish. The laser-cut parts? Edges were rough, and two brackets had burn marks that required hand finishing. The vendor said 'that's normal for laser cutting.'
Was it? I checked with a laser specialist later. They said Delta E color variation on the cut edge is noticeable to trained observers—it meant the beam focus was slightly off. For the generalist, that was 'good enough.' For me, it meant extra finishing costs.
The third problem: opportunity cost of a single relationship
This is the one I didn't see coming. When you rely on one vendor for everything, you lose context. You don't know what's possible because you're only seeing one perspective.
For instance, for years I thought 3D printing for personal use was just for hobbyist-grade FDM machines. Then I talked to a specialist who showed me what a desktop resin printer could do—layer resolution down to 25 microns, clear castable resins, even some metal-filled materials. That opened up a whole new approach to our prototyping.
Another example: fiber laser patents. I'd heard about them, but assumed they only mattered for industrial-scale operations. A specialist explained that some fiber laser configurations are patented for specific material thicknesses—meaning a generalist using a 'standard' setup might be limited in what they can actually cut cleanly. Knowing that saved me from commissioning a part that couldn't be manufactured to spec.
You don't get that insight from a vendor who says 'we can handle it.' You get it from someone who thinks about one process all day, every day.
The counterargument: 'But managing multiple vendors is a pain'
I hear you. It really is. More emails, more invoices, more coordination. I've been there. But the question isn't 'Is it more work?' It's 'Is the work worth it?'
For us, the answer has been a clear yes. We save money (12% reduction in average per-order cost), we get better quality (fewer reprints, less rework), and we gain access to expertise that improves our designs. The vendor who said 'this isn't our strength—here's who does it better' earned my trust for everything else.
And honestly, the coordination isn't as bad as I feared. We use a simple tracking spreadsheet with columns for process, vendor, quote, and timeline. It takes maybe 20 minutes per order. The time I spent managing the generalist's quality issues? Easily double that.
So here's my view, after all this
Stop looking for a single vendor who can do everything. Look for the vendor who can do your specific part exceptionally well. The 'one-stop-shop' convenience is an illusion—you're paying for it, one way or another.
If your part needs CNC machining with tight tolerances, find a CNC specialist. If it's laser cutting, find someone with a fiber laser that's maintained to spec. If it's 3D printing, find a shop that can talk about resin properties and layer orientation like it matters—because it does.
And if you find a vendor who can do all three at a high level? Hold onto them. But in my experience, they're rare. The ones who admit their limits? Those are the ones worth building a relationship with.
