Why the cheapest quote isn't always the best choice for your custom parts

I used to think a low quote meant a smart deal. I don't anymore.

Here's the thing: when I took over purchasing in 2020 for a 50-person engineering firm, I was laser-focused on getting the lowest price for our custom parts. CNC machining, laser cutting—fiber and CO2—3D printing, press brake work, you name it. I thought I was doing my job right by checking "cost savings" off the list.

But after five years and processing roughly 70 orders a year—about $180K annually across 12 vendors—I've come to believe that focusing on unit price over total value is a recipe for hidden costs, delayed deadlines, and internal friction. I can't tell you how many times a seemingly cheap vendor has cost us more in the long run.

My opinion: in most cases, the lowest quote for custom manufacturing services isn't the best deal. It's usually where the hidden costs begin.

The numbers lied to me

In Q3 2023, I was pricing a run of 500 aluminum enclosures. One vendor—let's call them Supplier X—came in 22% lower than our usual partner. My spreadsheet said clear winner. My gut said something felt off about their response time, but the savings were hard to ignore. I went with the data.

What happened next?

  • The parts had sharp burrs that required manual deburring by our team. That was 12 hours of shop labor—roughly $960 we hadn't budgeted for.
  • Three parts failed tolerance checks at assembly. We had to reorder those specific pieces at rush rates—another $460 in expedite fees.
  • I spent four hours arguing with their invoicing department over a $180 up-charge they didn't show in the original quote. That was time I didn't have.

Total "savings" on that order: $410. Total extra costs from rework, labor, and fees: $1,420. That was a net loss of over $1,000—and that's before you factor in my time.

Numbers said one thing. Reality said another. I listened to the spreadsheet. I shouldn't have.

Three reasons why chasing low unit cost backfires in custom parts

1. Quality isn't in the spec—it's in the execution

Anyone can write a quote for CNC turning, 3D printing, or press brake work. Not everyone can deliver parts that meet your spec on the first try—or even the second. I'm not saying cheap vendors always produce bad parts, but the risk is higher when margins are thin. And when a part fails in your assembly line, you don't just lose the part. You lose time, labor, and sometimes customer goodwill.

In 2024, I tested four laser cutting vendors for a fiber laser job. The cheapest was 35% below our current partner—but their first batch had inconsistent edge quality, and we had to reject 15%. The reprint cost? Another $600. The delay? Three days on a project that was already tight.

2. The invoice isn't the final cost. Not even close.

That $200 you "save" can easily become a $1,500 problem. Think about it: if a vendor's low price is built on cutting corners—like using lower-grade materials, skipping quality checks, or pulling operators off a different shift—you're the one who pays the price downstream.

Here's a real breakdown from one of my own orders last year:

"Switching to a new supplier for injection molding parts saved us $350 on a $2,400 order. What we didn't account for: a 10-day delay because their mold wasn't ready (no backup), plus $800 in rush shipping to meet our launch date. Net loss: $450—and a lot of stressful calls to my VP."

Total cost of ownership isn't just a theory. It's your budget.

3. A responsive vendor is worth more than a cheap one

Conventional wisdom says get multiple quotes and go with the lowest. My experience with dozens of vendors across CNC, laser, and additive manufacturing says otherwise. A vendor who answers your calls, flags potential issues before they become problems, and communicates openly about timelines—that's a vendor who saves you from crisis mode. That has value. Real, measurable value.

I've had a $12,000 project delayed because a "lowest price" vendor ghosted for a week after discovering a material availability issue. I found out when the order was already late. Our regular partner, who costs maybe 10% more, would have called me the same day they noticed the problem.

What about the argument that 'budget is tight, I have to go cheap'?

I get it. Every buyer has faced pressure to stretch the budget. And I'll admit—there are times when the absolute cheapest option is the only option. But I've learned to ask: is it the only option, or is it the most visible one? Because sometimes a slightly more expensive quote actually delivers net savings when you factor in fewer reorders, less internal friction, and faster delivery.

Put another way: the money you spend on the quote wasn't the only cost. The time and headache from a bad vendor is. And in a small company where I'm responsible for both operations and finance, that double cost matters.

I'm not saying premium service is always the answer. But I am saying this: if you're only optimizing for the lowest unit price, you're probably missing the bigger picture. The $200 you save today could be the $1,500 problem you deal with next week.

Bottom line

After five years of managing procurement across multiple manufacturing processes—CNC, laser, 3D printing, injection molding, you name it—I've stopped optimizing for the lowest quote. Instead, I ask: what's the total cost? What's the vendor's track record? How much of my time will this really require? The answer, almost every time, points away from the cheapest option.

So, next time you see a quote that's dramatically lower than the rest? Pause. Ask why. Because in my experience, the lowest price is rarely the best deal.
